
Intrinsic vs extrinsic motivation is the difference between doing work because the activity is interesting and doing it for a separable payoff. Intrinsic is the pull of the task. Extrinsic is a grade, bonus, praise, status, or avoiding a penalty. Both can sit on the same Tuesday; they do not fuel the same kind of work.

What intrinsic vs extrinsic motivation actually is
Intrinsic vs extrinsic motivation names the reason you start, not the task you start. Intrinsic motivation is doing something because the activity itself is interesting, curious, or satisfying. Extrinsic motivation is doing the same thing for a separable outcome: money, a grade, a title, praise, status, or the wish to stay out of trouble. Richard Ryan and Edward Deci put the definitions in those terms in their 2000 American Psychologist paper: intrinsic motivation is “doing something because it is inherently interesting or enjoyable”; extrinsic motivation is “doing something because it leads to a separable outcome.”
The split is easy to misuse. It is not “good people vs mercenary people.” It is not “creative work vs boring work.” A spreadsheet can be intrinsically motivating if the puzzle is the point. A novel can be extrinsically motivating if the only reason the next chapter exists is a deadline and a cheque. The useful test is simple: if the prize vanished tonight, would you still start?

What the split is not
The opposite of intrinsic motivation is not laziness, and the opposite of extrinsic motivation is not virtue. Ryan and Deci describe a continuum, not a light switch. Between “I want to” and “I am being paid to” sit introjected reasons (“I should, or I will feel like a fraud”) and identified reasons (“this is dull, and it is mine”). Identified motivation is still extrinsic in the strict sense — the outcome is separable from the activity — but it is self-endorsed. That middle band is where most adult work actually lives.
It is also not a diagnosis. Low interest on a Tuesday is usually a reason problem or a task-design problem, not a medical finding. If the work has been lifeless for months across every context, that is a different conversation than this page.


Why a prize can empty the work
An expected reward can teach you that the reason you sat down was the prize, which leaves less reason to sit down when the prize is gone. That is the overjustification effect, and it is narrower than the pop version. It does not say “never pay anyone.” It says: if someone already liked the activity, contracting to do it for a visible award can move the perceived cause from “I want this” to “I am doing this to get that.”
Mark Lepper, David Greene and Richard Nisbett tested that idea in 1973 with 51 nursery-school children who already liked drawing with new felt-tip markers. One group agreed to draw in order to win a “Good Player Award” — a card with a gold star and a red ribbon. A second group got the same award as a surprise after drawing. A third group got no award. One to two weeks later, observers watched free play from behind a one-way mirror. Expected-award children spent 8.6% of free-choice time at the drawing table. No-award children spent 16.7%. Unexpected-award children spent 18.1%. The same gold star, given as a contract, halved later interest. Given as a surprise, it did not.
Edward Deci had seen a cousin of the same pattern in 1971 with college students and SOMA puzzles. Students paid to solve an interesting puzzle later spent less free-choice time on it than unpaid students. The 1971 result was smaller and messier than the nursery-school study; Deci said so. The 1973 design cleaned the test: pick people who already like the activity, compare expected versus unexpected reward, and measure interest later in a room that does not look like the experiment.
Deci, Richard Koestner and Ryan then pooled 128 experiments in 1999. Engagement-contingent rewards undermined free-choice intrinsic motivation (d = −0.40), as did completion-contingent (d = −0.36) and performance-contingent rewards (d = −0.28). All tangible rewards and all expected rewards showed the same direction. Positive feedback went the other way: it enhanced free-choice behaviour (d = 0.33) and self-reported interest (d = 0.31). Tangible rewards were more damaging for children than for college students. That is the mechanism in one paragraph: expected, controlling, tangible if-then rewards can crowd out interest that was already there. Informational praise and unexpected thanks often do not.
The four places a reason can sit
Most “I should get more motivated” advice fails because it aims at the wrong place on the continuum. Ryan and Deci (2000), and later Marylène Gagné and Deci (2005) for work, describe four practical seats:
- External. You start because of a bonus, a grade, a public ranking, or a penalty. The reason lives outside you. Remove it and the work usually stops.
- Introjected. You start to avoid guilt or to protect an identity. It feels inner and still feels like pressure. Useful for a short sprint; expensive as a year-long fuel.
- Identified. You start because the outcome matters to you, even when the activity is dull. This is the adult version of discipline’s ally: the tax return, the rehab set, the first dirty draft.
- Intrinsic. You start because the activity is the point. This is the painter who would still paint if the medal stayed on the floor.

It is not a second sticker system. It is not a rewrite of how to build discipline.
Why it costs more than it feels like
A prize feels like free fuel because it is visible, but the bill shows up in quality, persistence, and in what happens after the prize is gone. Lepper’s expected-award children did not only play less later. Blind raters also scored their drawings during the rewarded session as lower quality (2.18 versus 2.85 unexpected and 2.69 no-award). The contract changed the work in the room, not only the later interest.
Christopher Cerasoli, Jessica Nicklin and Michael Ford asked a different question in 2014: once you are past the “does a reward kill interest?” fight, what actually predicts performance? They meta-analysed 183 samples and 212,468 people across school, work and physical domains. Intrinsic motivation predicted performance at ρ = .26. The link was stronger for quality (ρ = .35, k = 34) than for quantity (ρ = .26, k = 78). When they put intrinsic motivation and incentives in the same regression, intrinsic motivation predicted more unique variance in quality; incentives were the better unique predictor of quantity. Incentives did not erase the intrinsic-performance link. Directly performance-salient incentives did weaken how much intrinsic motivation mattered — a crowding-out pattern on the performance side, not only on the free-choice side.
Two honest limits. The 1973 drawing study is a field experiment with 51 children already interested in the activity — it is not a law about every workplace bonus. Cerasoli’s quality-versus-quantity split is a meta-analytic average; a specific job can land on either side. And Wrzesniewski’s cadet study, next, is observational. It cannot prove that adding a scholarship motive caused the worse outcomes, only that the combination predicted them after a long list of controls.
Amy Wrzesniewski, Barry Schwartz and colleagues followed 11,320 West Point cadets from nine entering classes. Internal motives for attending — wanting to be an Army officer — predicted commissioning, staying past the mandatory five years, and early-promotion consideration. Instrumental motives — better jobs, higher income — weakened those links when they sat on top of the internal ones. The popular idea that “two reasons are better than one” failed in a real career, over a decade. That is the cost that does not show up on a weekly scorecard: the extra why can thin the why that was doing the work.

Common mistakes
- Paying for what was already fun. Lepper’s expected-award group is the picture. If someone already draws, a Good Player contract is not a kindness. It is a new reason that can replace the old one.
- Treating every bonus as a character test. Extrinsic fuel is how payroll works. The mistake is using it on work that needed quality and already had interest, then wondering why the work got thinner.
- Adding a second why to “help.” Wrzesniewski’s cadets with internal plus instrumental motives did worse, not better. Two reasons can compete.
- Confusing praise with a prize. Deci, Koestner and Ryan found verbal rewards enhanced free-choice interest. A surprise “that paragraph is clear” is information. A posted leaderboard with a gift card is a contract.
- Hunting a feeling called motivation before starting dull work. Dull work rarely becomes intrinsic. It can become identified: this outcome is mine. That is closer to how to take accountability than to a pep talk.
- Copying a public figure’s “passion” story. Visible people narrate the intrinsic years and hide the identified years. Why consistency is important is the quieter half of that story.

Incentives were the better unique predictor of quantity. If the job is “how many,” a clean prize can help. If the job is “how well,” the inner reason does more of the work.

Identified motivation is doing something because you personally value the outcome, even if the activity is not fun. Ryan and Deci (2000) place it on the self-determination continuum between introjected pressure (“I should”) and intrinsic interest (“I want to”). It is still extrinsic in the strict sense — the reason is separable from the activity — but it is self-endorsed. That is the useful fuel for dull, necessary work.

Is extrinsic motivation a bad thing?
No. Extrinsic motivation is how most organisations pay rent.
