Colin Bryar

"The former Bezos "shadow" who helped write the internal playbook behind Amazon's Working Backwards process."

Colin Bryar spent twelve years at Amazon, including two years as Jeff Bezos's technical advisor, one of the small rotating group of "shadows" who sat in on the CEO's meetings and decisions at the closest possible range. From that vantage point he watched, and later helped codify, the internal mechanisms that let Amazon execute at a scale few companies ever reach: the Working Backwards press-release process, the ban on PowerPoint in favor of six-page narrative memos, and the bar-raiser hiring bar. Bryar went on to lead several of Amazon's product and technology organizations before leaving to advise startups and public companies on operating discipline. With longtime colleague Bill Carr, he co-authored Working Backwards (2021), the definitive account of the internal playbook behind Amazon's culture of invention, drawn from their combined 27 years inside the company.

Key Ideas & Recurring Themes

Write the press release first

Draft the customer-facing announcement and FAQ before writing any code, so the team is forced to define the outcome, not just the output.

Bar raisers protect the hiring bar

A trained interviewer with no stake in filling the role has veto power over every hire, keeping quality from eroding as a company scales.

Single-threaded leadership removes split focus

One leader, one team, one mission — separable ownership prevents the diffusion of responsibility that slows large organizations down.

Notable Quotes

"Working backwards starts with the customer, not the technology."
